  • Ep 9: Not Getting Enough Therapy Clients? Fix Your Referral Pipeline for Your Group Practice
    Oct 19 2026
Are you struggling to fill your therapists' caseloads because you aren't getting enough referrals, or are prospective clients getting lost somewhere along the way?In this episode of The Therapist Business Growth Podcast, I'm walking you through the referral pipeline we used in my group practice and how to identify where inquiries may be falling through the cracks. We'll talk about responding to inquiries, following up with prospective clients, converting consultations into appointments, and creating a consistent client experience that builds trust. What You'll Learn in This EpisodeIdentify the Gaps: How to determine whether your group practice needs more referrals or a better system for converting and retaining clients.Build a Repeatable Referral Pipeline: Why quick responses, thoughtful follow-ups, therapist matching, and consultation calls need a consistent process.Build Trust Through Transparency: How clear expectations throughout the client journey can help prospective clients feel comfortable moving forward.Episode Timestamps(00:20) - Why more referrals might not be the answer(02:43) - Building a consistent referral pipeline(05:09) - Why response time matters(06:52) - Following up with prospective clients(09:32) - Connecting with clients before matching them with a therapist(12:33) - Insurance verification and consultation scheduling(13:51) - Turning consultation calls into booked appointments(16:17) - Preparing clients for their first therapy sessionTop Takeaways on Building a Referral Pipeline That Converts1. More Referrals Won't Fix Gaps in Your Client JourneyBefore investing more in marketing, examine what happens to the inquiries you're already receiving. Are prospective clients getting timely responses? Are they scheduling consultations and booking appointments? As your group practice grows, more therapists, schedules, and administrative responsibilities create opportunities for clients to fall through the cracks. A consistent referral pipeline helps you identify those gaps and improve conversion.2. Create a Clear Process From Inquiry to First AppointmentYour team should have a consistent process for responding to inquiries, following up, matching clients with therapists, and scheduling consultations.Step 1: Respond quickly. Aim to respond within two hours during business hours using phone, text, or email.Step 2: Follow up consistently. Have a system for reconnecting with prospective clients who haven't scheduled. Delays can mean losing referrals to another practice.Step 3 (pro tip): Make consultations easier. Train your team to understand clients' needs, coordinate therapist matching, explain insurance verification, and schedule consultations. Therapists should also feel confident discussing their services and fees.3. Transparency Builds Trust Before Therapy BeginsThe client experience starts before the first session. Uncertainty about fees, paperwork, scheduling, or what therapy looks like can make an already vulnerable process feel overwhelming.Walk clients through what to expect, including parking, office directions, paperwork, and virtual session instructions. Make sure your therapist bios clearly communicate what working with your practice looks like.Clear expectations help clients feel comfortable taking the next step and create a more consistent experience across your practice.Resources✨ Instagram: @dranahitabanoo✨ Website: dranahitabanoo.com✨ Solo to Group Practice Accelerator✨ Freedom First Group Practice Accelerator✨ Get your free marketing audit to help fill your caseload✨Jane App Referral Code/Link (code: ANAHITA1MO)Work With MeReady to build a profitable group practice that supports both you and your therapists? • Ep 8: The 3 Mindset Hacks that Scaled Both Businesses
    Oct 12 2026

What helps you keep going when your practice isn’t growing as quickly as you hoped?

In this episode of The Therapist Business Growth Podcast, I’m sharing three mindset shifts that helped me scale my group practice and that I’m revisiting as I grow my coaching business.

We’ll talk about ambitious goals, patience, and the pressure to take responsibility for everyone on your team.

What You’ll Learn in This Episode

Believe Bigger: How to stay committed to your goals even when you don’t know exactly how you’ll reach them.

Give Growth Time: Why marketing, referrals, and caseloads need time to build momentum.

Release the Pressure: How to lead within your ethical range without taking responsibility for every reaction.

Top Takeaways on Mindset and Practice Growth

    1. Stay Committed to Your Vision

You don’t need every step mapped out to pursue a bigger goal. When I started my group practice, I wanted to build a million-dollar business without knowing what was possible or how I would get there. My first priority was creating a positive work experience for therapists.

Keep showing up, even when your timeline looks different from someone else’s. In my coaching business, reaching my goal of $50,000 months took more than two years.

    2. Allow Time for Growth

Referrals and full caseloads take time. Early on, I lived on income from my own caseload and reinvested the rest into the practice, including specialty pages, SEO support, and marketing. I began taking draws and letting my caseload decrease once I saw profit.

Give your website, blogs, and marketing a chance to work before judging the results. Ask yourself: Would this action still be worth taking if it took six months to pay off?

    3. Lead Within Your Ethical Range

Be clear about caseload expectations and hiring timelines. I felt responsible for my team’s financial security, and it was hard when a therapist left because we couldn’t fill her caseload as quickly as she needed.

When you’re acting within your ethical range, you can care about your team without carrying every person’s response. The same pace of growth may frustrate one therapist and suit another. Consider those expectations when hiring, especially while your referral systems are still developing.

A simple starting point: Write down what you’re grateful for each morning and evening. I use The Five-Minute Journal to keep this practice consistent.

  • Ep 7: Building a Leadership Team That Your Practice Runs Without You
    Oct 5 2026
What does it take to build a therapy group practice that can run without you being the go-to person for every question, problem, and decision? In this episode of The Therapist Business Growth Podcast, I’m sharing how I built a leadership team that helped me go from answering therapist calls at 7 p.m. to working about five hours a week in my practice.I’ll explain the five roles a growing group practice needs, how to hand off responsibilities without losing control, and where to start if you’re still the bottleneck in your business. What You’ll Learn in This EpisodeHow to Know If You’re the Bottleneck: Four questions that reveal whether your practice can operate without you.The Five Roles Your Group Practice Needs: The leadership functions that keep your practice running and why one person can fill multiple roles. How to Delegate Without Losing Control: How documentation, training, decision rights, and accountability help you successfully hand off responsibilities.Episode Timestamps(00:20) - The 7 p.m. phone call that showed me my practice was taking over my life(04:28) - Four questions to determine whether you’re the bottleneck(06:20) - Shifting from therapist and CEO to visionary and business owner(11:31) - The five leadership roles your group practice needs(15:00) - Building clinical leadership into your practice(17:20) - Creating a client care system that doesn’t depend on you(18:40) - Why I kept managing the money in my practice(22:00) - How to successfully hand off responsibilities to your team(25:10) - Defining decision rights, tracking results, and replacing constant interruptions(31:22) - Four steps to start removing yourself as the bottleneckTop Takeaways on Building a Leadership Team for Your Group Practice1. Build the Machine, Don't Be the MachineIf your team texts you on your day off, you’re the only person who can handle a denied claim or schedule change, or you regularly say, “It’s faster if I just do it myself,” you’re probably the bottleneck.Your job as you scale is to build the structures, systems, SOPs, and pipelines that allow other people to keep the practice running.2. Build These Five Roles Into Your PracticeRole 1: Operator. Handles day-to-day operations, administrative questions, systems, onboarding, payments, paperwork, office needs, and other tasks that keep the practice running.Role 2: Clinical Lead. Owns clinical standards, supports therapists, manages clinical questions, and creates accountability around documentation and client care.Role 3: Client Care Coordinator. Manages the client journey from the first inquiry through consultation and scheduling, including follow-up when potential clients do not immediately book.Role 4: Money Person. Tracks revenue, payroll, expenses, KPIs, and the numbers you need to make informed business decisions. I kept this role myself throughout the time I owned my practice.Role 5: Visionary. That’s you. Your role is to set the direction, protect the culture, coach your leaders, and decide where the business is going. You do not necessarily need five different people to fill these roles. In my practice, they were ultimately handled by three people.3. Start Removing Yourself as the BottleneckHere’s how to start implementing this today:Step 1: Track every task you complete during the week.Step 2: Sort each task into one of the five roles: operations, clinical leadership, client care, money, or vision.Step 3: Identify which tasks take the most time, which you hate doing, and where you are holding up growth.Step 4: Start handing those responsibilities to someone already on your team or determine whether it’s time to hire.Document your processes and use an “I do, we do, you do” approach to gradually transfer responsibility without sacrificing quality.Resources✨ Instagram: @dranahitabanoo✨ Website: dranahitabanoo.com✨ Solo to Group Practice Accelerator✨ Freedom First Group Practice Accelerator✨ Get your free marketing audit to help fill your caseload✨Jane App Referral Code/Link (code: ANAHITA1MO)Work With MeReady to build a profitable group practice that supports both you and your therapists?
